1. Concept
Cost incident communication is multi-audience. Each audience needs different information at different cadence. Get this wrong and you either over-communicate (noise; trust degraded) or under-communicate (anxiety; surprise at outcome).

SAME INCIDENT, DIFFERENT MESSAGES:
INTERNAL ENGINEERING (Slack #incident-cost): "Cost spike detected in prod-aws-us at 03:00 UTC. 47 EC2 instances suddenly launched by autoscaler. Bug identified in HPA config (max_replicas off by 10). Killed 47 instances at 03:18 UTC. Cost rate normalized. Investigating root cause; postmortem to follow. Affected workload: payment-team's order-processor."
FINANCE (email to CFO + FinOps lead): "Cost anomaly today, identified and contained. Estimated additional cost: $4,200 above forecast. Driver: temporary autoscaler misconfiguration. Budget impact: 1.2% of monthly cloud spend. No revenue impact (incident was on internal service). Forecast revision: not needed. Postmortem scheduled for next week."
LEADERSHIP (Slack DM to CTO + VPE): "Cost incident handled this morning. ~1% of monthly spend over forecast (~$4K). Identified cause; contained within 18 minutes. No customer impact. No security implications. Postmortem scheduled. Will share lessons learned."
COMPLIANCE / SECURITY (email if any security concern): "No security implications identified. Cost-only event from legitimate engineering source. Audit log shows: misconfigured HPA on internal service. No data exposure. Detailed audit available in ZopNight + CloudTrail. No regulatory notification required."
EXTERNAL (none in this case; would only if customer-impacting): N/ASame facts; different framing for each audience.
Communication cadence
INITIAL ACKNOWLEDGMENT (T+0 to T+30 minutes): Internal: Slack post: "Investigating cost anomaly. More to come." External: silence until you have facts
KEY: acknowledge quickly; don't speculate
UPDATE CADENCE (during active incident): Internal Slack: every 15-30 minutes during active investigation Leadership: hourly updates if SEV-1; less for SEV-2 Stakeholders: at major decision points

Postmortem audience and structure
The postmortem has different audience than the incident itself:
